Hacen su trabajo m\u00e1s duro y<span class=\"apple-converted-space\">\u00a0<\/span><strong><span style=\"font-family: 'Arial','sans-serif'\">crean sistemas dise\u00f1ados\u00a0para que su equipo\u00a0fracase.<\/span><\/strong><\/span><\/p>\n<p><span style=\"font-size: 10.5pt;font-family: 'Arial','sans-serif';color: #404040\">Como\u00a0ve que no consigue los objetivos, el directivo busca nuevas fuentes de ingresos incrementando a\u00fan m\u00e1s la dificultad operativa para su equipo. Nuevos servicios o productos llevan a a\u00f1adir nuevos procesos, pol\u00edticas, tecnolog\u00edas, clientes o canales y su equipo se ahoga en la complejidad.<\/span><\/p>\n<p><span style=\"font-size: 10.5pt;font-family: 'Arial','sans-serif';color: #404040\">Una conocida empresa de telecomunicaciones tiene un sistema tan complicado que el asistente medio tarda trece meses en conocerlo bien aunque, debido a la rotaci\u00f3n, un\u00a0asistente est\u00e1 de media nueve meses en la empresa.<\/span><\/p>\n<p><span style=\"font-size: 10.5pt;font-family: 'Arial','sans-serif';color: #404040\">Si tu empresa da habitualmente un mal servicio, probablemente t\u00fa seas el causante.<span class=\"apple-converted-space\">\u00a0<\/span><strong><span style=\"font-family: 'Arial','sans-serif'\">Has dise\u00f1ado procesos para superhombres, pero tus empleados son personas normales, de carne y hueso<\/span><\/strong>.<\/span><\/p>\n<p><span style=\"font-size: 10.5pt;font-family: 'Arial','sans-serif';color: #404040\">No puedes conseguir la excelencia<span class=\"apple-converted-space\">\u00a0<\/span>a base de fuerza de voluntad de tus equipos.<span class=\"apple-converted-space\">\u00a0<\/span><strong><span style=\"font-family: 'Arial','sans-serif'\">Deber\u00e1s crear h\u00e1bitos y sistemas que permitan hacer sencillo lo que sin ellos resultar\u00eda dif\u00edcil<\/span><\/strong>. Una vez el h\u00e1bito se ha hecho fuerte, es dif\u00edcil derrotarlo. S\u00f3lo los h\u00e1bitos pueden crear consistencia.<\/span><\/p>\n<p><strong><span style=\"font-size: 10.5pt;font-family: 'Arial','sans-serif';color: #404040\">Tu misi\u00f3n como directivo es dise\u00f1ar el trabajo y los procesos para que tu equipo pueda dar un servicio excelente con naturalidad<\/span><\/strong><span style=\"font-size: 10.5pt;font-family: 'Arial','sans-serif';color: #404040\">, sin requerir esfuerzos especiales.<\/span><\/p>\n<p><span style=\"font-size: 10.5pt;font-family: 'Arial','sans-serif';color: #404040\">Un equipo no es excelente cuando unos pocos se dejan la piel para dar un servicio excelente, lo es cuando se dise\u00f1a un sistema que hace que todos produzcan sin gran esfuerzo\u00a0ese servicio excelente. No puedes pedir que tus subordinados realicen haza\u00f1as y sean h\u00e9roes constantemente,<span class=\"apple-converted-space\">\u00a0<\/span><strong><span style=\"font-family: 'Arial','sans-serif'\">haz que lo que ser\u00eda heroico para otros resulte f\u00e1cil para tu equipo\u00a0creando rutinas.<\/span><\/strong><\/span><\/p>\n<p><span style=\"font-size: 10.5pt;font-family: 'Arial','sans-serif';color: #404040\">El 45% de nuestro comportamiento viene de h\u00e1bitos.<span class=\"apple-converted-space\">\u00a0<\/span>Por eso si creas h\u00e1bitos en tu equipo no les supondr\u00e1 un esfuerzo realizar las tareas que llevan a la excelencia.<span class=\"apple-converted-space\">\u00a0<\/span><strong><span style=\"font-family: 'Arial','sans-serif'\">Normaliza la excelencia. Puedes hacerlo porque la excelencia no es un acto, sino\u00a0un h\u00e1bito.<\/span><\/strong><\/span><\/p>\n<p><span style=\"font-size: 10.5pt;font-family: 'Arial','sans-serif';color: #404040\">Para crear h\u00e1bitos consistentes el alineamiento es crucial. Por eso en mis sesiones de estrategia con grupos empresariales trabajo el alineamiento, en crear<span class=\"apple-converted-space\">\u00a0<\/span><strong><span style=\"font-family: 'Arial','sans-serif'\">sistemas de gesti\u00f3n que integren y alineen todo: Selecci\u00f3n, Formaci\u00f3n, Dise\u00f1o del trabajo y\u00a0el Premio a\u00a0los resultados<\/span><\/strong>.<\/span><\/p>\n<p><span style=\"font-size: 10.5pt;font-family: 'Arial','sans-serif';color: #404040\">Los hombres tendemos a la complejidad.
